Why we needed a shared way to make decisions while building video superintelligence

Building video superintelligence comes with an awkward truth: there is no established playbook for the technical problems, product decisions, or customer use cases ahead of us.

As TwelveLabs grew across San Francisco and Seoul, one question became harder to leave implicit. When the path is unclear, how do people across the company keep making decisions that move us in the same direction?

A list of company values was not enough. We needed a system that could help when priorities collide, ownership is unclear, or a promising idea has not yet proved its value to a customer. The TwelveLabs Operating System gives us that shared logic. Its three layers answer three different questions: who we are at our foundation, what we value, and how we act every day.

DNA is the foundation

Our DNA describes the qualities we expect people at TwelveLabs to bring to the work: Unwavering Conviction, Pioneering Spirit, and Unbreakable Discipline.

Unwavering Conviction is the north star. It means holding a clear point of view on where we are going and staying focused when the market or environment is uncertain. Pioneering Spirit is the engine of innovation. It draws us toward problems no one has solved and helps us see opportunity where others see risk. Unbreakable Discipline is the execution rigor that turns an idea into a result through follow-through, attention to detail, and systems that improve over time.

The combination matters more than any single trait. Conviction without a pioneering spirit can protect old ideas. Pioneering without discipline produces ideas that never become craft. Discipline without conviction becomes execution without a clear reason. We look for people who can hold belief, curiosity, and follow-through together.

Philosophy helps us make tradeoffs

The second layer defines what we pursue and what we will not compromise: Rigorous Excellence, Undeniable Customer Impact, and Compounding Velocity.

Rigorous Excellence is the standard. We pursue work that is precise and purposeful rather than merely functional. Undeniable Customer Impact is the measure. Technical ambition matters when it creates value that customers can recognize and trust. Compounding Velocity is the momentum. We commit to a direction, learn quickly, and make each iteration stronger than the last.

“Excellence, validated by customer impact, compounded through velocity.”

That line is also a practical tie-breaker. Excellence without customer impact can become arrogance. Excellence without velocity risks becoming irrelevant. Velocity without either creates activity that does not compound. When a discussion about quality and speed goes in circles, the question is usually which part of the system is missing.

Daily actions make the system visible

The first two layers matter only if they shape ordinary decisions. Our Daily Actions describe what the Operating System looks like in practice: Own It End-to-End, Never Settle, and Smarter and Faster Than Yesterday.

Own It End-to-End means taking responsibility for the outcome, even when the work crosses a role boundary. It includes creating clarity, making decisions, removing barriers, and helping teammates succeed.

Never Settle means protecting the standard and saying difficult things early. It requires intellectual honesty, open collaboration, and respect. The goal is to prevent weak work, hidden concerns, or artificial agreement from becoming a larger problem later.

Smarter and Faster Than Yesterday means testing ideas before certainty arrives, checking assumptions against evidence, sharing what we learn, and improving the next loop. Speed matters when the team starts the next iteration from a stronger place.

Care keeps the standard sustainable

Care runs through every layer of the Operating System. High standards without care create fear. Care without high standards creates mediocrity. We hold both because honest feedback and ambitious work depend on trust.

This is why the Operating System is meant to live beyond a presentation. It informs how we hire, how we think about performance and growth, how we make strategic decisions, and how we recognize people whose choices make the system visible.

The system becomes real through people

During each Operating System award cycle, TwelveLabs teammates nominate a peer who brought these principles to life. Recognition goes to decisions that show what ownership, excellence, customer impact, or compounding velocity looks like in real work.

In Part Two, we share three of those stories from model infrastructure, field engineering, and product. Together, they show how one Operating System can support very different kinds of contribution.
